What does an AI implementation project cost?
Most AI implementation projects cost between $10,000 and $50,000. That is the most common project size among AI development firms on Clutch (Clutch, 2026). A tightly scoped pilot or a single AI agent can cost less than $10,000, while enterprise programs that connect many systems and teams run into six figures.
Implementation fees cover building a working system: preparing data, developing and testing the AI, connecting it to your software and rolling it out. Advice-only work, such as a strategy or readiness assessment, is usually cheaper and is covered in our guide to AI consulting costs.
Average fees by type of AI project
| Project type | What you get | Market reference | At Optivus |
|---|---|---|---|
| One-workflow pilot | One process automated on your real data and deployed | $8,000 to $20,000 for a proof of concept (Upwork) | About $4,000 to $8,500 |
| AI agent | An agent that completes a multi-step task across your systems | Varies with the number of systems and steps | About $4,000 to $6,500 for one workflow; $8,500 to $16,000 for multi-agent systems |
| Knowledge assistant (RAG) | Answers questions from your own documents, with sources | Varies with data sources and accuracy needs | About $5,000 to $10,500; $10,500 to $21,000 or more across many sources |
| Custom AI application | A chatbot, document processor or similar tool for one use case | $5,000 to $25,000 for a custom generative AI app (Upwork) | About $5,000 to $16,000 |
| AI product MVP | A first version of a new AI-powered product | Varies widely with scope | About $8,500 to $26,000 |
| Enterprise program | Many workflows, systems and teams, delivered in phases | Up to about $250,000 or more (Clutch) | Scoped and priced per phase |
Optivus figures are the starting ranges published on our service pages, converted from rupees at about ₹95 to the dollar (October 2026). Market references come from Upwork's hiring guides (Upwork, 2026) and Clutch's pricing data (Clutch, 2026).
What is included in an implementation fee?
A complete quote should cover every phase below. If one is missing, ask why, because it usually reappears later as an extra cost.
| Phase | What happens | What makes it cost more |
|---|---|---|
| Discovery and scoping | Map the process, agree the success measure, check the data | Unclear goals or many stakeholders |
| Data preparation | Collect, clean, label and connect the data the system needs | Data spread across systems or full of gaps |
| Build | Develop the AI, prompts, workflows and user interface | Custom models instead of existing ones |
| Integration | Connect to your CRM, ERP, help desk, inbox or website | Older systems without good APIs |
| Testing and hardening | Test on real cases, handle edge cases, add monitoring and review steps | Regulated or customer-facing decisions |
| Rollout and training | Launch, train the team and adjust the workflow | Large or spread-out teams |
What does it cost to run AI after launch?
The build fee is not the whole cost. Plan for these from the start:
- Model usage. Most AI systems pay per use for the underlying model. For most business applications we build, this runs $100 to $2,000 a month.
- Hosting and search. Knowledge assistants that search company documents typically cost $200 to $2,000 a month to run in total.
- Support and improvement. Monitoring, fixes and retraining, often on a retainer. Ours start at about $3,000 to $6,500 a month for continuous work.
Smaller teams often need much less ongoing support than this. Ask for running costs in writing before you sign.
Why is AI implementation expensive?
Data is rarely ready
In a Gartner survey, 63% of organizations said they did not have, or were not sure they had, the right data management practices for AI. Gartner predicts that organizations will abandon 60% of AI projects that are not supported by AI-ready data (Gartner, 2025).
Integration is real engineering
An AI system has to read from and write to the tools a team already uses. Connecting older systems can take as long as building the AI itself.
Getting from prototype to production is hard
Gartner found that only 48% of AI projects make it into production, and that moving from prototype to production takes an average of 8 months (Gartner, 2024). Testing, security, monitoring and user adoption are where much of the effort goes. Our guide to scaling AI from proof of concept to production covers this in depth.
What makes AI projects go over budget?
| Risk | Warning sign | How to prevent it |
|---|---|---|
| Scope creep | New features added mid-build without a change in price or timeline | Agree one workflow and one success measure per phase |
| Data surprises | No one has looked at the real data before the quote | Run a data check during discovery, before the build price is fixed |
| Hidden integration work | The quote does not name the systems being connected | List every system and how it will be connected in the scope |
| Rebuilding a demo | A prototype built on sample data that has to be redone for production | Prototype on your real data from the start |
| No plan after launch | Support and running costs are not in the proposal | Get running costs and support terms in writing |
How can you keep implementation costs down?
- Start with one high-value workflow. A narrow first project is cheaper, faster and easier to measure.
- Use existing models where you can. Building on proven models and tools costs far less than training your own. See custom AI versus off-the-shelf solutions.
- Insist on a fixed-price pilot. Prove the idea on real data before you fund the full build.
- Fix the data that matters. Clean only the data this use case needs rather than launching a company-wide data project first.
- Pay by phase. Release the next phase's budget only when the last phase hits its target.

How long does AI implementation take?
A focused pilot can take two to four weeks at Optivus, ending with the system deployed in production. Wider rollouts across several workflows take months and are best delivered in phases. Our guide to what AI consulting is includes a full table of typical engagement lengths.
The bottom line
Budget $10,000 to $50,000 for a typical AI implementation project, less for a single-workflow pilot and much more for enterprise programs. Make sure the quote covers data preparation, integration, testing and rollout, plan for running costs after launch, and start with a fixed-price pilot on your real data.
