What are AI consulting services?
AI consulting services are the professional services that help a business adopt artificial intelligence, from deciding where it should be used to building and running the systems that use it. Some firms only advise. Others design, build, integrate and support the technology as well. Knowing which services exist, and what each one actually delivers, makes it much easier to buy the right one.
If you are new to the topic, start with our explainer on what AI consulting is and why it matters. This guide focuses on the services themselves.
The core AI consulting services
1. AI strategy and roadmap
A strategy engagement answers three questions: where AI can create the most value in your business, in what order to pursue it, and how you will measure success. The output is a prioritized roadmap with a budget, owners and success metrics for each initiative. At Optivus, a prioritized AI strategy and roadmap typically takes two to four weeks.
2. AI readiness assessment
A readiness assessment checks whether your data, systems, skills and governance can support AI before you pay for a build. It matters more than most companies expect: in a 2024 Gartner survey of data management leaders, 63% of organizations said they did not have, or were not sure they had, the right data management practices for AI (Gartner, 2025). Our AI readiness guide explains what a good assessment covers.
3. Use case discovery and prioritization
Discovery workshops map your processes, list every place AI could help and score each idea on value, feasibility, cost and risk. The result is a short list of use cases worth testing, rather than a long list of ideas nobody owns.
4. Data strategy and engineering
Most AI projects stand or fall on data. This service gets the right data into a usable shape: connecting sources, cleaning and labeling records, setting up pipelines and controlling who can access what.
5. Proof of concept
A proof of concept is a short, fixed-scope build that tests one use case on your real data against an agreed success threshold. It is the cheapest way to find out whether an idea works before committing to a full build, and a good partner will tell you plainly if it does not.
6. Custom AI development
This is where the system itself gets built. Common examples include:
- AI chatbots and assistants that answer customers or employees using your own information
- Document processing that reads invoices, contracts, forms and resumes
- Knowledge systems that let teams search and question internal documents
- Forecasting models for demand, inventory or cash flow
- Computer vision for quality inspection and monitoring
7. AI agent development
AI agents go a step beyond answering questions: they plan and carry out tasks across several systems, such as qualifying a lead, updating a CRM and booking a meeting. Adoption is rising quickly among larger companies. In McKinsey's 2026 survey, 40% of respondents at organizations with more than $1 billion in revenue said they were scaling AI agents, up from 27% a year earlier (McKinsey, 2026). See our AI agent development service for how we build them.
8. Integration and deployment
An AI system only creates value once it works inside the tools people already use: the CRM, ERP, help desk, inbox or website. This service connects the system to those tools, deploys it securely and sets up the monitoring that keeps it reliable.
9. AI governance, security and compliance
Governance covers the rules around AI use: data privacy, security, human review of important decisions, bias checks and compliance with regulations in the markets you operate in. It is far cheaper to design these in from the start than to add them after a problem.
10. Training and change management
New tools fail when people do not use them. This service trains teams, redesigns workflows around the new system and gives managers the measures they need to see whether it is working.
11. Managed AI services and ongoing support
After launch, AI systems need monitoring, retraining and improvement as data, processes and models change. Managed services keep them accurate and up to date without the business having to build a dedicated team.
AI consulting services at a glance
| Service | What you get | Best when |
|---|---|---|
| Strategy and roadmap | A prioritized plan with budgets, owners and success metrics | You know AI matters but not where to start |
| Readiness assessment | A clear view of data, system, skill and governance gaps | You are about to invest and want to avoid surprises |
| Use case discovery | A scored short list of use cases worth testing | You have many ideas and no agreed priorities |
| Data strategy and engineering | Clean, connected, governed data ready for AI | Your data is scattered or unreliable |
| Proof of concept | A working test on your real data, with a go or no-go answer | You have a promising idea and want proof first |
| Custom development | A production AI system built for your process | Off-the-shelf tools do not fit your workflow |
| Agent development | AI that completes multi-step tasks across your systems | The work spans several tools and decisions |
| Integration and deployment | The system working inside your existing software | A model works in testing but not in daily use |
| Governance and compliance | Policies, controls and monitoring for responsible AI | You handle sensitive data or regulated processes |
| Training and change management | Teams that use the new system well | Adoption is lagging behind the technology |
| Managed services | Ongoing monitoring, retraining and improvements | You run AI in production without an in-house team |
Which AI consulting service do you need?
Most businesses need these services in a sequence rather than all at once. A simple way to decide where to start:
- No clear idea where AI fits? Start with strategy and use case discovery.
- A specific idea but no proof? Run a readiness check and a proof of concept.
- A proof of concept that worked? Move to custom development, integration and training.
- Systems already live? Add governance and managed services to keep them reliable.
Be wary of a firm that sells only one of these steps and recommends it whatever your situation. A strategy deck you cannot act on, or a build that skips the readiness check, are two of the most common reasons AI projects stall.
Do AI consultants advise, or build as well?
Both kinds exist. Large management consultancies often focus on strategy and hand implementation to other partners. Engineering-led firms like Optivus take a use case from discovery through to a working system and support it after launch. Software vendors sell their own product and adapt it to you.
The right choice depends on what you need, but if you want results rather than a plan, ask any firm to show you systems it has built that are running in production today. Our guide to choosing an AI consulting company lists the questions to ask.
How Optivus delivers AI consulting services
Our engagements follow four phases, with weekly demos throughout:
- Scope (week 0 to 1). A workflow audit, opportunity scoring and agreed success metrics.
- Pilot (week 1 to 3). An iterative build on real data and with real users.
- Harden (week 3 to 4). Testing, monitoring and edge cases handled before launch.
- Ship (ongoing). Production deployment, team training and whatever support you need afterwards.
That is how we built Canary, which captured 12% of website visitors for logistics companies, and Janus, which has screened more than 10,000 resumes for a leading staffing company. Find out more about our AI consulting services.
How much do AI consulting services cost?
Prices vary with the service and scope, from a fixed-fee assessment to a multi-phase build. Our AI consulting cost guide breaks down typical pricing by type of engagement.
